A unique ID for every order.

Every order for in-store display materials (PLV) gets an ID and a status, from vendor to store shelf.
Sole product designer · Decathlon Türkiye · 2023 · Live in stores
Design one system that tracks every in-store display order, from the vendor to the store shelf, for the warehouse, the stores and the vendors.
Every Decathlon store in Türkiye relies on visual materials: signage, displays, campaign kits. All of it was ordered from outside vendors by email. Nothing was tracked. Orders went missing, items were lost, deliveries reached the wrong store and items arrived damaged, all at a real financial cost.
Warehouse teams · store managers · outside vendors, all in the same app, each with their own role
Sole product designer, and I led the project’s process end to end: I ran the research, defined the order flow and its statuses, designed every screen and handed it over to engineering.
Orders went missing, and nobody could see where.
Disorganised information and incomplete processes push up error rates for warehouse staff, store teams and manufacturers. Shipments become unpredictable, manual checks cause mistakes and slow down access to information, and the result is an inefficient, unsafe and stressful way of working.
Give every order, and every item in it, a unique ID and manage the whole journey, from order to store delivery, through one status that can be updated as things change. Each order gets its own status and history, so everything becomes predictable and controllable.
Lost and damaged orders cost the company around ₺500,000 a month, and nobody could tell at which step an item went missing or got damaged. Every lost, wrong-store or damaged delivery had to be paid for again. Staff time went into chasing email threads and opening boxes, and campaigns launched without their materials.
Business: fewer missing or lost orders · fewer wrong-store deliveries · faster replacement of damaged items · less money lost.
Teams: one order status everyone trusts · no box opened just to check what’s inside.
Nine findings, four themes.
I interviewed warehouse staff and store managers, watched how boxes were opened and checked in the warehouse, and read through past order email threads to see where orders went wrong.
Messy order content, no labels, and no way to know what a package held without opening it.
Shipments arrived at irregular times, so nobody could plan around them.
Paper-based checking, no verification step and slow manual tracking of damaged items led to mistakes and long replenishment.
An uncontrolled system stressed warehouse staff, and communication between groups was poor.
Two people on opposite ends of the same order kept every decision grounded in real work.
“I need to know where every order is at any moment, without chasing emails or opening every box.”
Leads a team of 12 in Ankara. Verifies incoming orders and dispatches them to stores, using printed lists and email threads.
“Half the time the materials arrive late, wrong or not at all, and I’m the one who has to explain it.”
Orders all visual materials for an Istanbul store and needs them on time for campaign launches. Once an order is emailed, she has no visibility at all.

From an email chain nobody owned to one order record everyone can see.
Every step is visible, and the losses stopped.
Around ₺500,000 a month lost to missing and damaged orders, with no way to tell at which step it happened.
The team can follow every order step by step, and the monthly loss has become close to zero.
Orders go through the app instead of email, fewer orders go missing, and damaged items are reported on the order itself, so replacements move faster.
Warehouse and store teams gave positive feedback: one status everyone trusts replaced chasing emails and opening boxes.
Türkiye’deki her Decathlon mağazası görsel malzemelere ihtiyaç duyuyor: yönlendirmeler, teşhir üniteleri, kampanya kitleri.
Aynı siparişin iki ucundaki iki kişi, her kararı gerçek işe bağlı tuttu.

Her adım görünür, kayıplar durdu.
